Estimate Approved → Contract Authorization Cycle Time (measures speed)
If a file sits in pending sales with no interaction, that’s not a pipeline — that’s a guessing game.

If the only number you’re tracking for estimators is “Estimates Sent ($)”… you’re flying blind.
That’s the outcome.
It doesn’t tell you where margin is leaking.
In this quick video I walk through 3 leading KPIs I like for estimator scorecards:
• Cycle time from “all info received” → “estimate sent”
• Average adjustment % from initial estimate
• F9 note utilization (we like a 25% line-item ratio)
Speed impacts objections.
Documentation impacts negotiations.
Adjustment % exposes erosion.
And instead of telling an estimator “do better,” you give them something measurable and specific.
That’s how KPIs actually change behavior.

Annual business check-ups can reveal unexpected blind spots. For one company, centralizing estimations became a key focus. It's a reminder that sometimes, the biggest changes come from the most routine evaluations. Have you re-evaluated lately?
Is it the process or the person? Sometimes you need an outside eye to really see what's going on. Training new estimators from scratch can be a real challenge if they don't know what they need.
