If you want your team to make better decisions, three things have to be in place.

Here's what I call the Trust-Clarity-Accountability Triangle:
✅TRUST
They know you believe they're capable. You give them meaningful work. You don't micromanage the how. You let them recover from mistakes without it becoming a lesson about why they need you.

✅CLARITY
They understand the goal, the boundaries, and what matters most. When people have context, they make better calls. When they're operating in the dark, they either guess wrong or bring everything back to you.

✅ACCOUNTABILITY
They know what ownership actually means. How decisions will be reviewed. What learning from outcomes looks like. Accountability without clarity is just pressure. But accountability with clarity? That's what builds real confidence.

When any one of these is missing, the system breaks.
Trust without clarity = guessing.
Clarity without accountability = no skin in the game.
Accountability without trust = fear.

When someone on your team brings you a problem, what do they usually bring with it?

Just the problem? A few options? A recommendation?

Your answer tells you a lot about the culture you've built around decision-making.

If they're mostly bringing you problems without any thinking attached, it doesn't mean they're incapable. It usually means they've learned (sometimes without realizing it) that you'll figure it out.

The good news: that pattern is absolutely changeable.

It starts with one shift. Asking "what do you think?" before you give your perspective.

Not every time. Not in a way that feels like you're withholding help. Just enough to signal: I trust your thinking. Let's start there.

Have you just been promoted as a new manager?

One of the fastest ways to create dependency on a team is to answer every question too quickly.

Instead of immediately giving solutions, try asking:
💭“What do you think our best option is?”
💭“What risks do you see with that approach?”
💭“What would you do if I weren’t here?”
💭“What support do you actually need from me?”

Questions like these do more than solve the immediate problem. They build judgment, confidence, and ownership over time.

Every time a leader gives the answer, they may solve the issue for the moment. Every time a leader asks the right question, they help develop another leader.

One of the strongest signs of leadership growth isn't having the answer.
It's knowing which questions to ask.

When someone brings you a problem, most leaders jump to solving it. And that's natural — you're experienced, you can see the path forward, and it's faster in the moment.

But every time you give the answer, you slow down their growth.

Here's what I coach leaders to try instead:

"What do you think our best option is?"
"What information are you using to make that call?"
"What risks do you see?"
"What would you do if I weren't available?"
"What support do you actually need from me?"

These aren't deflection questions. They're development questions.

They teach people to bring thinking, not just problems. And over time, they stop coming to you for answers because they've built the confidence to find their own.

That's how you build a team that doesn't need you in the room for every decision.

I want to tell you about a conversation I have often with leaders.

They come in frustrated. Their team is capable. The work is getting done. But somehow they're still pulled into every major decision. Every meeting still needs them. Every question still lands in their inbox.

And they say some version of: "I've delegated. Why do they keep coming back to me?"

Here's what I usually find.

They delegated the task. They didn't delegate the authority.

So the team does the work and then circles back, because they're not sure what they're allowed to decide on their own.

The fix isn't more delegation. It's more clarity.

Once a leader gets specific about what someone can decide alone, what they should recommend first, and what needs final approval — everything changes.
