There's a single number that tells you whether your delivery operation is bleeding cash or stretched too thin: fleet utilization. It's the percentage of shift time your riders spend actually delivering.
Below 40% and you're overpaying for idle hours. Above 80% and you don't have the buffer to handle a sudden order spike, which is when late deliveries start piling up.
80% is the upper edge of healthy. Most operations sit below 40 without realizing it. Once you can see this number by store, by team, by hour, the over-hiring problem solves itself.
