Dearest Gentle Founders,

Donald Rumsfeld once said something that every business leader needs to tattoo on their strategy board:

"There are known knowns — things we know that we know.
There are known unknowns — things we now know we don't know.
But there are also unknown unknowns — things we do not know we don't know."

And as a founder? All four quadrants of that reality are operating inside your business right now.

Here's how they break down — and what to do with each:

1. Things we know we know
These are your facts — your assumptions, your convictions about your business. But conviction isn't accuracy. Every one of these needs to be checked against real data. What you believe and what your numbers say are often two very different conversations.

2. Things we know we don't know
These are your open questions — the reports you haven't pulled, the gaps you're aware of but haven't filled. These are things you should be automating and systematically answering. If you know the question, there's no excuse not to be chasing the answer.

3. Things we don't know we know
This is your intuition — the instincts you've built from years in an industry, patterns you sense but haven't articulated. The job here is to quantify that intuition and teach it to your organisation. Your gut is an asset. Make it transferable.

4. Things we don't know we don't know
This is exploration — and this is where the magic lives.
This is where you discover things that disrupt markets. Where a completely unexpected cause produces the change you were chasing. Where your secret advantage hides, waiting to be uncovered.

This is innovation territory — and most businesses never get here because they're too busy reacting to what they already know.

Here's the truth that ties all four together:
Analytics has a role to play in every single one of these quadrants.
→ Descriptive Analysis — tells you what happened
→ Diagnostic Analysis — tells you why it happened
→ Predictive Analysis — tells you what's likely to happen next
→ Prescriptive Analysis — tells you what you should do about it

Each one maps to a different quadrant of knowledge. And what you find in each one depends on how good your analyst is, what you choose to measure, and when — all shaped by your business model and the stage your company is in.

Most founders only operate in quadrant 1 and 2.
The ones who win? They build systems to reach quadrant 3 and 4.

That's where the competitive edge lives.
